The Cost of Poor Onboarding

Research shows that employees who experience a structured onboarding process are 58% more likely to remain with the company after three years. In India's high-attrition environment — particularly in IT, retail, and hospitality — poor onboarding is a significant driver of early exits. When a new hire spends their first week waiting for a laptop, hunting for their email password, or sitting idle because nobody told them what to work on, the message they receive is clear: this company is not organized, and I may have made a mistake joining.

Pre-Joining Checklist (1 Week Before Start Date)

  • Offer letter and appointment letter signed digitally — Use e-signature tools to eliminate courier delays and paper storage.
  • KYC documents collected — Aadhaar, PAN, bank account details, educational certificates. Use a secure document portal rather than WhatsApp.
  • IT assets ordered — Laptop, access card, SIM card (if applicable) should arrive on day one, not day five.
  • System accounts created — Email, Slack/Teams, project management tool, CRM access — all provisioned before the employee arrives.
  • Welcome email sent — Include the schedule for day one, parking/entry instructions, the team org chart, and a personal note from the manager.

Day One Checklist

  • Workspace setup confirmed and clean
  • IT equipment working and all passwords provided
  • HR induction: company history, values, policies, leave process
  • Introduction to immediate team (in-person or video call)
  • First task or project brief shared — never let a new hire sit idle on day one
  • Buddy/mentor assigned for the first 30 days

First Week Checklist

  • PF and ESI registration initiated with employee documents
  • Payroll setup completed (bank details, CTC breakup, tax declaration)
  • All required policy acknowledgements signed (IT policy, code of conduct, NDA)
  • First 1-on-1 with manager: 30/60/90 day goals defined
  • Department-specific tool training completed
  • Emergency contact information collected

30-Day Check-In

Schedule a structured 30-day check-in between the new hire and HR — separate from the manager. This provides a safe channel to surface issues (unclear expectations, team friction, tool access problems) before they become reasons to quit. Ask three questions: What is going well? What is unclear or frustrating? What support do you need?
